    Why does your well pump short-cycle?

    Rapid on-off cycling is a pressure tank problem far more often than a pump problem. Here is how to tell which one you have before anyone quotes you for a pump.

    A well pump that restarts within seconds of shutting off, with no water running in the house, has almost always lost the air charge in its pressure tank. It has not failed as a pump. Anything much shorter means the tank is storing almost nothing.

    You can find out which it is yourself, from outside the system, with a watch and a tire gauge. What you should not do yourself is the repair. The pressure switch is a line-voltage part, and a waterlogged tank is replaced, not adjusted.

    Timing a cycle and reading the air charge costs nothing. It turns a pump quote into a tank quote. That is a different conversation.

    What is actually happening when a pump short-cycles?

    A pressure tank is a buffer, and its job is described in the state well manuals in almost those words: a storage tank exists to minimize wear on the electrical starting components, to increase pump life by preventing rapid stopping and starting, and to deliver water under pressure between pump cycles Source 1: State of Michigan Water Well Manual, 2023. Short cycling is what you observe when that buffer stops buffering.

    The volume the tank gives you between one pump start and the next is called drawdown. It is a fraction of the tank, not the whole thing.

    A bladder or diaphragm tank holding a correct pre-charge and running at 30/50 psi delivers roughly 25 percent of its total volume as usable water. A plain steel tank with no pre-charge at the same settings delivers about 10 percent Source 1: State of Michigan Water Well Manual, 2023. That gap is the air doing the work. Take the air away and a 40 gallon tank stops behaving like a 40 gallon tank.

    Air leaves in one of two ways depending on what you own. In a plain steel tank the air sits directly on the water and slowly dissolves into it. That is normal, and it is why those tanks were fitted with an air volume control to top the charge back up.

    A bladder or diaphragm tank keeps its air on the other side of a membrane and needs no such device Source 1: State of Michigan Water Well Manual, 2023, so when a bladder tank loses air the membrane has failed. Same symptom at the tap, two different answers, and this is the single most useful distinction on the page.

    The end state has a name. As water fills the space the air should occupy, usable capacity collapses: once the water level passes roughly 55 percent of the tank, less and less is available, and at 70 percent only about 13 percent of the tank is usable and the tank is described as becoming waterlogged Source 1: State of Michigan Water Well Manual, 2023. NGWA puts the same condition in homeowner language: the air in the tank can be too low, or the tank may be waterlogged, meaning it holds too much water to function correctly Source 2: NGWA Well Owner's Guide, 2021.

    This is worth fixing rather than tolerating. The Texas Well Owner Network is direct about the consequence: rapid cycling can burn out the motor, and the heat a submersible pump generates can damage the drop pipe carrying water up from it if that pipe is PVC Source 3: Texas Well Owner Network, Well Owner's Guide to Water Supply. Every restart is an inrush of current through the motor. It was sized to start a handful of times an hour, not several times a minute.

    One caution about numbers you will find elsewhere. Public water system design manuals set bladder tank pre-charge at about 5 psi below the pump-on pressure, but they are sizing banks of tanks for a utility and writing for design engineers Source 4: Washington State Water System Design Manual, DOH 331-123. The figure for a single tank on a house is the one below. The two are not in conflict so much as answering different questions.

    Five checks, cheapest and safest first

    The order matters more than any single check. The first two cost nothing and need no tools. Between them, they account for most of the cases where the answer is not what the homeowner was told it was. Work down, and stop where the guide says stop.

    1. Time one cycle with every tap in the house closed. Stand where you can hear the pump, close everything, and time from the moment it starts to the moment it stops. Michigan sizes tanks so a pump delivering 10 to 20 gallons per minute runs at least one full minute per cycle, and a 21 to 50 gallon per minute pump at least two. A pump that runs for five seconds and stops is the symptom. A pump that runs for a minute and a half is doing its job.

    2. Rule out a draw you cannot hear. A running toilet flapper, an irrigation zone on a timer, a livestock float valve, or a soft leak in a buried line all make a pump cycle repeatedly, and none of them is a fault in the pump or the tank. Close the main valve at the pressure tank and watch the gauge. If pressure now holds, the water is going somewhere downstream and that is what to find.

    3. Watch the gauge through one full cycle and write down both numbers. The pressure at which the pump starts is cut-in and the pressure at which it stops is cut-out. Common domestic settings are 30/50 and 20/40. What matters is not the pair itself but how long the needle takes to fall from cut-out back to cut-in with no water running. Seconds means the tank is storing almost nothing.

      If the needle does not move at all while the pump runs, or sits pinned at one reading through the whole cycle, the gauge itself may have failed. A failed gauge makes a healthy system look broken and can hide a real overpressure. Replace it before diagnosing anything else from its readings.

    4. Check the air charge, with the power off and the pressure drained. Turn the pump off at the breaker, open a tap until the gauge reads zero, and read the air valve on top of the tank with an ordinary tire gauge. Michigan's rule is that pre-charge should sit 2 psi below the pressure switch cut-in, so 28 psi on a 30/50 system. A reading well under that on a plain steel tank means air has dissolved into the water and needs replacing, which is the ordinary maintenance case.

      If water sprays from the air valve instead of air, the bladder has failed and the tank is waterlogged. There is no adjustment for this and no amount of added air fixes it. The tank is replaced, and that is professional work.

    5. If the tank checks out, stop here and hand it over. A correct air charge, a healthy gauge, and no hidden draw leaves the pressure switch, the check valve, or the well itself. NGWA's own homeowner guidance names the pressure tank and a faulty pressure switch as the two candidates and then says the way to get an accurate diagnosis is to contact a professional, which is also where this guide stops.

      The pressure switch runs at line voltage, commonly 240 volts, and its contacts are live with the cover off even when the pump is not running. Adjusting or replacing it is professional-only on this site regardless of how simple the part looks.

    What can you do yourself, and what needs a professional?

    Three verdicts, no spectrum. The diagnosis is yours; most of the repair is not. That is an unusual split, worth stating plainly: on this topic, the homeowner can reach a correct answer and still should not perform the fix.

    A watch and a look at a dial, with nothing opened and nothing switched. These two numbers are also what a professional will ask you for first, so taking them is not wasted either way.

    The switch is a line-voltage device, commonly 240 volts, with exposed contacts under the cover. It is also the part most often changed without changing the tank pre-charge to match, which leaves the original cycling in place. Ask: what will you set the pre-charge to after you set the switch?

    What the pro does: Isolates the circuit and confirms it dead, replaces or re-ranges the switch against the tank pre-charge rather than independently of it, then verifies cut-in, cut-out and run time across several cycles before leaving.

    Sizing is the whole job here. A tank swapped like for like reproduces whatever was wrong with the original, and Michigan's sizing tables turn on the pump's gallons per minute, not the tank's appearance. Ask: what is my pump's output, and what minimum run time did you size this tank for?

    What the pro does: Sizes the replacement against the pump's output and the minimum run time rather than matching the old tank's label, sets the pre-charge before the tank is filled, and confirms the drawdown volume on site.

    What does the fix actually cost?

    The three repairs on this page differ by roughly twenty times. That is why establishing which one you need before anyone quotes you is worth an evening with a watch and a tire gauge (opens in a new tab). All figures below are estimates, dated August 2026, and every one names where it came from.

    The parts are cheap. The labor is the cost. A 30/50 pressure switch is $14 to $33 at retail, taken from the eight Amazon listings with 25 or more ratings on 2 August 2026. The same switch replaced by a professional runs $150 to $200 including parts and labor.

    That gap is not a markup to be indignant about. It is a licensed trade isolating a 240-volt circuit, fitting the part, and re-ranging it against the tank pre-charge. It is, though, the reason a quote for a pump deserves a question when the evidence points at a switch.

    Pressure tank. A 20-gallon pre-charged tank is $186 to $390 for the tank alone, from the six Amazon listings with 50 or more ratings on 2 August 2026. Installed, the two published cost guides consulted do not agree, so both are given rather than averaged. HomeGuide puts a replacement at $800 to $1,500 including tank and labor, with a national average of $1,000 and a stated span of $450 to $3,000 or more (page updated July 2025).

    Forbes Home reaches roughly $700 all in, built from a $200 to $800 tank plus $100 to $300 of labor for a one-to-two-hour job (page updated October 2024). Read the honest range as $700 to $1,500. Treat a quote near or below $700 as one to ask about rather than one to celebrate.

    Pump replacement, which this guide hands off rather than diagnoses, is where the two sources agree closely. $1,000 to $2,500 per HomeGuide, with a national average of $1,800, and $1,000 to $2,750 per Forbes Home, with a national average of about $1,750. Both note the full span runs far wider once well depth and pump type enter. That is precisely why a pump quote should arrive with a stated depth and pump type on it.

    What a good quote looks like

    You are most likely to be quoted for one of the three things priced above. They differ by roughly twenty times. The question that matters is which one the evidence actually supports.

    Bring your two numbers.

    • A cycle time and a pre-charge reading, taken before anyone arrives, change the conversation from a diagnosis you cannot check to one you can. If you timed a five second cycle and read 4 psi on a tank that should read 28, you are holding the evidence for a tank, and a quote for a pump should come with an explanation of what ruled the tank out.
    • Ask for the tank sizing to be shown rather than asserted. Michigan's tables size a replacement from the pump's output in gallons per minute and a minimum run time, not from the dimensions of the tank being removed Source 1: State of Michigan Water Well Manual, 2023. A like-for-like swap of a tank that was undersized to begin with reproduces the original fault at full price.
    • Ask for the pre-charge to be set and stated on the invoice, and for the cut-in and cut-out pressures the switch was left at. Those three numbers together are the system, and a switch replaced without matching the tank pre-charge to it is the common way a repaired system carries on cycling. This is the same principle as reading an itemized septic invoice rather than a total: a quote that will not itemize is the problem, not the total.

    Rules, and who is allowed to do the work

    Well construction, pump installation, and who may legally perform them are set at state level and administered locally. They genuinely differ. The Michigan manual cited throughout this guide is a state construction standard rather than a national one. It is used here for pressure system mechanics, which are physics, rather than for its permitting requirements, which are Michigan's.

    Several states license water well contractors separately from plumbers and restrict work at the wellhead to the licensed trade. Some require a permit and a record for a pump replacement even when nothing about the well itself changes. Before scheduling work on your well, confirm the requirement for your parcel with your county health department. That is also where any record of your well's construction and depth is most likely to be held.

    If the cycling arrived alongside a drop in yield, spitting taps, or a dry season, treat it as a well question rather than a tank question. The Texas Well Owner Network lists rapid cycling among the signs of a lowered water table, and its advice in that case is to let the pump rest or reduce the pumping rate rather than to keep drawing Source 3: Texas Well Owner Network, Well Owner's Guide to Water Supply. That is a different problem with a different fix, and no tank will solve it.

    How short is short cycling?

    Michigan's state well manual sizes pressure tanks so that a pump delivering 10 to 20 gallons per minute runs for at least one full minute per cycle, and a larger pump for longer. Each restart is a fresh electrical inrush on a motor that was sized to start a few times an hour.

    Does a bladder tank need an air volume control?

    No. An air volume control maintains the air charge in a plain steel tank, where air dissolves into the water over time and has to be replaced. A bladder or diaphragm tank keeps its air on the other side of a membrane and does not use one. Knowing which tank you have changes the diagnosis, because a plain tank losing air is a maintenance event and a bladder tank losing air is a failed bladder.

    My cycling started during a dry summer. Is that the tank too?

    Possibly not. The Texas Well Owner Network lists rapid cycling as one sign of a lowered water table, where the pump draws the well down faster than the aquifer refills it and cuts out on low flow. If the cycling arrived with a drought, with a drop in yield, or with air spitting from taps, treat it as a well yield question and not a tank question, and have the well evaluated.
